Conditions: Mindset Drift
Teams don’t fail;
they start to drift.
A team that started energised, taking risks, asking questions, experimenting and learning. Then, gradually over time, the team becomes cautious, defensive, and risk-averse. This does not occur overnight; it develops over weeks. The change is so gradual that team members often don’t notice it or call it out. People adjust to the new normal without realising what has happened.
The research shows that drift follows predictable patterns. The same pressure points produce the same behavioural changes across different teams, different industries, and different cultures. If the drift is predictable, it is preventable: by designing to notice it and putting in place tools and practices to underpin the working approach.

Drift works because the team’s sense of “normal” shifts down alongside the behaviour. Ask a drifting team whether they feel psychologically safe, and they will say yes, because what feels like an ordinary week now would have felt like a warning sign six months ago.2

Problems surface late.
The team stops raising concerns when they are small and solvable. Issues arrive when they are too large to solve, because somewhere along the way, early honesty stopped feeling safe.
Questions change character.
“What if we tried…” disappears from meetings, replaced by “How do we execute what’s already been agreed?” The team is still talking, but curiosity has given way to compliance.
Conformity rises.
Decision-making narrows, especially when the leader’s view is known before the discussion begins. People read the room, agree, and save their real opinions for the corridor afterwards.
Errors go underground.
Mistakes get managed locally rather than surfaced for collective learning. The team loses access to its own corrective data, and the same errors start repeating.
Language changes from agency to constraint.
“We tried X and learned Y” becomes “We had to do X because of Z.” The team stops talking about choices and starts talking about requirements. Ownership leaves the room.
What does drift sound and feel like?
Communication changes
Conversations become guarded. Updates get shorter and less detailed, questions dry up, and informal exchanges become formal, transactional ones. The words people stop using are telling: “I’m not sure” and “I don’t know” disappear, replaced by hedging language like “I think,” “maybe,” or “just a thought” that protects the speaker from challenge. Open dialogue migrates to side conversations and private messages, and the supportive responses that once held the team together, “good point,” “thank you,” get replaced by silence.
Mood changes
The team’s emotional register changes in ways that are visible if you know where to look. Cautious optimism slides into anxious compliance, and the excited energy that once opened meetings gives way to careful, measured responses. Collaborative curiosity narrows to individual focus as people withdraw from group problem-solving to independent work, and what started as “let’s figure this out” becomes “let’s not expose weaknesses.” Confident experimentation becomes safe execution, open accountability becomes blame sensitivity, and the team starts reacting to any suggestion of responsibility as though it were an accusation.
A leader who knows what to watch for can see drift forming weeks before it shows up in any metric.
Predictable pressure. Predictable drift.
Research identifies four factors that drive drift. Each connects to specific fixed mindset triggers and follows the same pattern across teams, industries, and cultures.3
Fear of failure grows as the stakes rise.
As deadlines tighten and visibility increases, the cost of getting something wrong starts to feel higher than the cost of not trying at all. The Setbacks trigger activates across the team, and experimentation stops. People narrow their focus to what they know will work, not to what might work better.
One badly handled setback can move a team’s reference point for weeks.
When something goes wrong, and the response is blame rather than curiosity, the Setback and Feedback trigger activates, and people move into self-protection. The next setback gets concealed rather than surfaced, because the team learned what happens when you bring bad news. The learning loop breaks.
The leader’s state becomes the team’s state.
When leaders move from coaching to controlling under pressure, they activate both the Challenges and Comfort Zone triggers at once. The team reads the leader before they read the strategy, and if the leader has tightened, the team tightens with them. Experimentation feels like a luxury nobody can afford.
Reward systems that celebrate results over learning make drift invisible.
When recognition goes to people who deliver without visible struggle, the High Effort and Success of Others triggers activate together. People who are learning look like people who are not coping, so learning goes underground. The team keeps performing, but it stops growing.
Because these four patterns are predictable, drift is not inevitable. It is a design problem.
Longitudinal studies find that teams reach predictable midpoint transitions, during which their initial approach is questioned.1 Teams that navigate this moment with “What are we discovering about how we work?” outperform those that shift to “Who’s responsible for these problems?” The question a team reaches for at the midpoint is one of the clearest indicators of whether drift has set in.
Pressure tends to cluster in five zones across a project lifecycle:
- It concentrates early, when uncertainty is highest, and the team has not yet established how it works together.
- It builds again around the midpoint, where initial optimism collides with the reality of what remains.
- It intensifies in the final phases, when the stakes are highest and the recovery time is shortest.
- It spikes at phase boundaries, where roles change, scope changes, or new stakeholders arrive.

Strain is not drift.
A strained team is stretched but still raising concerns, asking for help, and sharing what they are learning. The reference point has not moved.
A drifting team has reorganised. Prove-and-protect is the new baseline. They are not stressed and coping. They are operating from a different set of assumptions about what is safe.
The interventions needed are very different:
