Mindset capability for moments that matter

Our goal

To design mindset capability for everyone in their everyday lives, for the moments that matter most.

We do this by building knowledge of how mindsets and brains work, growing creativity, agency, and metacognitive skills for learning, and helping people and teams develop skills for experimentation and for moving out of fixed mindset patterns. Practice Trios provide a structure for peers to support each other’s growth. In the workplace, our research and design of a team-help approach supports leaders and teams to work more effectively, collaborate, build a sense of belonging, and increase their impact. One thing that won’t change: Our work centres on humans. Our humanistic approach is evidence-informed, and we improve it as we learn in practice.

What usually happens next is that someone adds a growth mindset to the strategy documents and runs a one-off workshop. People adopt the language, but behaviour doesn’t follow. Three years and considerable investment later, the organisation can point to no measurable change. That is a false growth mindset in action.

Our approach starts from a different premise.

Our behaviours start from our beliefs, emotional responses, and action tendencies that work together as a single stored pattern, a BEATs. The contexts and systems in which people work also shape their fixed mindset patterns. Through curious, self-compassionate inquiry and experimentation, people design a BEATs experiment to update a prediction their brain makes or modify a behaviour. At the same time, leaders identify which contextual cues undermine growth behaviours such as speaking up early, taking risks, and collaborating openly.

The first step

Awareness is only the first step, and most programmes stop there.

The Mindset Profiler™ reveals what most people are not always aware of: the fixed mindset triggers that surface under pressure and uncertainty. A critique in a meeting shuts a person down, causing them to ruminate and replay the conversation over and over. A leader under quarterly pressure stops asking for input and starts micromanaging. An experienced manager who pushes into a difficult feedback conversation spends hours building a defensive briefing rather than thinking about the project. These patterns are invisible, and naming the fixed mindset triggers is the first step. From there, people begin to see how their triggers shape meaning from past experiences and contextual cues.

Your BEATs

A fixed mindset response is a stored pattern of beliefs (your narrative story), emotional representations (what you feel), and action tendencies, which are automatic, formed through accumulated experience. Professor Carol Dweck describes these stored patterns as BEATs.

Naming your fixed mindset trigger is only a first step.

When a person can name their fixed mindset trigger and map the associated BEATs (a feedback trigger, a belief that they’ve got it wrong, a feeling of worry, and an action tendency to replan), something changes. With a good dose of self-compassion and curiosity, mapping the pattern becomes the right starting point for development work. But awareness on its own doesn’t reach the emotional representation or the action tendency. Most development programmes target the belief and stop at awareness.

Why awareness as the only strategy limits behaviour change

Awareness changes intention, and intention predicts about 28% of behaviour.3 The remaining 72% comes from the parts that intention can’t reach on its own: automatic habits, environmental cues, emotional responses that occur 6–8 seconds before conscious choice, and action tendencies that are automatic responses.4 Introspection is also less reliable than it feels: the correlation between what people report about their own thinking and what they actually do averages r = .15,5 which is low. People construct convincing-sounding accounts of their behaviour after the fact. Awareness needs a self-inquiry scaffold to support changing a behavioural pattern.

Eight principles

We design every programme around eight principles.

Every programme is designed with the understanding that people bring different experiences, cognitive styles, and processing speeds. Learning and reflection work only when someone feels settled and safe enough to do so. Eight principles shape the method.

Principle 01

Designed for how people work and learn.

Programmes are paced and structured so reflection doesn’t overwhelm. Every activity offers multiple entry points: write, speak, draw, listen, or work quietly. Frameworks stay consistent across cultures; language and facilitation adapt.


Reflective exercises are paced and structured.

It is key that self-inquiry and discovery work does not become overwhelming. Participants can step back from any exercise without explanation, and confidentiality is explained and actively agreed to before any group work begins. Psychosocial safety is designed into how sessions are run.

Every activity offers multiple entry points.

Write, speak, draw, listen, or work quietly. Materials are available in advance for participants who process best by reading ahead, and sessions allow for movement, breaks, and quieter modes of participation throughout. The frameworks are designed to work consistently across cultures; the eight fixed mindset triggers and the BEATs framework are used consistently throughout, but language, examples, and facilitation adapt to cultural norms and neurodiversity around feedback, hierarchy, vulnerability, and disagreement.

Without scaffolding to support executive function, we often interpret our lack of behavioural change as a lack of motivation or willpower. In reality, we need a method that reaches beyond belief alone.

We start here, then build methods and conditions that help us work with our fixed mindset triggers in meetings, decisions, goals, and the conversations that matter.

When mindset work stops at awareness, we carry the blame for behaviour that has not changed.

Principle 03

Building self-knowledge.

Scaffolded self-inquiry creates the distance to see a pattern clearly.


Self-inquiry is the process of getting underneath your fixed mindset trigger and mapping its associated BEATs. Most programmes ask us to reflect without any scaffolding. Without structure, we slip into rumination and negative self-talk that can look like insight from the outside. Self-criticism builds, or a polished explanation takes shape, and both become avoidance dressed up as analysis. The safety behaviours remain in place.

When self-inquiry is scaffolded with self-compassion, curiosity, and the BEATs structure, we create enough distance from the pattern to see it clearly and decide what to do next.

Principle 04

Reflection starts with a steady nervous system.

No one can think clearly when activated. Regulate, then reflect, then act. Every programme is built around this sequence.


No one can think clearly when their nervous system is activated. The heart rate is up, thoughts are racing. Or there’s the quieter version: flat, checked out. We lose access to honest self-examination when our CEO brain (the prefrontal cortex) goes offline, rumination has kicked in, and we feel anxious or worried.

Our sessions begin with a regulation check, a step that sets us up for BEATs work. Regulate, then reflect, then act. Neuroscience supports this sequence, and we’ve built every programme around it.

Scaffolding self-inquiry to support the brain.

We teach scaffolded self-inquiry: the skill of looking at your own patterns with honesty and curiosity while remaining self-compassionate. We learn how to map what happens when a fixed mindset trigger is activated: the narrative you tell yourself, the feeling that arises in your nervous system, and the action tendency that follows.

The BEATs map gives us a clear view of where to start practising a different response: where to run an experiment that tests a prediction the brain is making, how to change that interpretation, or how to replace a safety behaviour with a more helpful one.

This matters at the team level.

Unexamined fixed mindset triggers shape how teams communicate, make decisions, and whether anyone asks for help early enough. A study in Science found that a team’s ability to solve problems together depends on social sensitivity: the capacity to read each other’s emotional states.10 Social sensitivity degrades when fixed mindset triggers are active and unexamined. The team gets less intelligent, one unspoken reaction at a time.

Every exercise in the programme explores whether the fixed mindset response is due to the person’s internal narrative or is cued by the situation.

A person working on their response to feedback in an environment that punishes vulnerability doesn’t have a feedback problem. They have an accurate reading of an unsafe environment.

Principle 05

  3. Who benefits from this dynamic staying the same?
  4. How is the cost carried by you, and what impact does it have?

Putting feelings into words (affect labelling) reduces amygdala activity in response to emotional situations.11 This works as implicit regulation: the emotional response softens without the person realising they are regulating. People don’t need to know it’s working in order to benefit from it. We teach affect labelling as a practical, in-the-moment skill, and it’s where genuine self-inquiry begins.

When people look inward during self-inquiry, they uncover mistakes, regrets, and patterns they’d rather not see. Without self-compassion, the brain reads those discoveries as a personal threat, and self-criticism takes over.12 People either avoid looking at their patterns altogether or fall into a cycle of self-criticism that looks like insight but produces no change.

Research identifies three components that make self-compassion practical: observing your thoughts without over-identifying with them, recognising that making mistakes is a shared human experience, and offering yourself the same warmth you’d give a friend in the same situation.12

The metacognitive distance that BEATs mapping creates helps here. When we can see our pattern laid out, rather than being inside it, we’re more able to hold ourselves accountable without turning accountability into self-punishment.

Principle 06

Small experiments in the moments that matter.

Each experiment is a concrete prediction test in the flow of work: a different choice in a meeting, an earlier request for feedback.


A large share of what people do each day is habitual, cued by context rather than by conscious goals.4 We design experiments to fit into the flow of work, in the very situations where the fixed mindset trigger shows up. Each experiment is a small, concrete prediction test: a different choice in a meeting, an earlier request for feedback, a new response when a project starts to slip.

The person designs the experiment around their BEATs map, selects a practice or tool to support a different response, and identifies one or two things to pay attention to afterwards. The experiment is the learning; the work we do in workshops or in group self-guided learning is preparation for the work we do in the experiments.

New behaviours take time to settle, and gains fade without sustained practice.9 Each small test generates new information the brain uses to update its predictions: “I expected to be criticised; I was taken seriously,” or “I expected silence; the team leaned in.” Over time, the person starts to experience the situation differently, and the nervous system prepares a different response.

If an experiment doesn’t work, it means the strategy didn’t fit, not that we are at fault.

Memory reconsolidation is the most robust current model for explaining how experiential methods produce lasting change. Each time stored patterns are activated, they return to a flexible state and can be updated when a contradictory experience is present. Use of this model is evidence-informed, but it has not yet been tested in workplace conditions.

Principle 07

Practice Trios.

Three people, ten-minute check-ins. The trio keeps experiments on track and helps unpack what got in the way when something didn’t land.

Practice Trios help each other unpack what happened when an experiment doesn’t land: whether a safety behaviour influenced the choice, or whether something in the context or structure got in the way. A leader’s reaction, a performance cue that rewarded the old behaviour, or a meeting format that does not support growth behaviours, learning in public, and sharing uncertainty. Practice Trios record their observations in a register, and leaders can work through what improvements can be made to build high mindset certainty.

When an experiment doesn’t quite work out, the question is: is it a safety behaviour, or the context?

Trigger clinics give people targeted practice with their specific trigger pairs, using BEATs experiment maps, short films, and a set of strategies matched to each action tendency.

Between clinics, a “metacognitive minute” anchors daily practice.

A story

A fixed mindset response, in action.

Astrid is sitting in the usual management meeting on Tuesday morning. As usual, she is partly tuned in to the meeting and partly thinking about what she needs to get done today. For several weeks, a supply issue has affected the production team’s capacity to produce a core product. In her role as procurement manager, the pressure to resolve the issue is mounting, with no clear pathway forward.

While stock levels are sufficient for the next thirty days, the factory was well below its standard sixty-day stock level target. Anjan, the head of operations, raised the issue for discussion at the meeting.

Astrid’s focus sharpened at the unexpected mention of this issue. She immediately replied that she was doing everything possible to source the material, but global supply had been contracting for months. She reminded the team that she had raised concerns about this six weeks ago. What was she meant to do?

Things went quiet for a moment as people shifted uncomfortably in their seats at the sudden change of tone.

Sound familiar?

An issue discussed in meeting after meeting, with no clear action taken. One area is responsible for resolving it, and it is affecting another area’s performance. Anjan raises a legitimate question, and Astrid, feeling threatened and isolated, reacts defensively.

The situation triggered a fixed mindset response in Astrid. You can imagine the tension in the room, with everyone wanting to explore options, but Astrid’s reaction sends the meeting into a spiral, focusing on resolving the conflict rather than solving the problem.

Mindset as a meaning-making system.

Your mindset is a meaning-making system: a lens through which you interpret events and respond to them, often unknowingly, with either a fixed or a growth mindset. Your response sets the tone for what follows for you and those around you.

Astrid viewed Anjan’s comments through a fixed mindset lens. She interpreted his remarks as a personal attack on her capabilities. She is responding from a self-protective frame, without realising the impact it is having on the team and on her ability to manage the issue.

The foundational skills, experiments, strategies, and practices found in our programmes are designed to support Astrid, Anjan, and the team.

The depth of subject-matter expertise, including a willingness to challenge the usual framing of mindset content, and the quality of facilitation. They can command a room regardless of what happens. When the solution comes together, the only fitting word is ‘beautiful’.
